Stop Guessing Which Flavors Actually Make You Money

You know your vanilla bean sells like crazy β€” but is it actually profitable after ingredient costs? Your pistachio has the highest margin on the menu β€” so why is it getting outsold 5-to-1 by cookie dough? And that lavender honey you're so proud of... is it earning its spot on the board, or eating into your profits?

Most scoop shop owners run their menus on gut feel. Restaurant operators have used menu engineering for decades to answer these exact questions β€” but until now, no one built it specifically for ice cream.

This workbook fixes that.

What You Get

A fully-built Excel workbook (.xlsx) with 7 interconnected tabs that turn your monthly sales data into a clear, color-coded action plan. Just enter how many scoops of each flavor you sold, your price, and your cost β€” the workbook does the rest.

Inside the workbook:

  • πŸ“‹ Instructions Tab β€” Visual quick-start guide explaining the four flavor categories (Stars, Plowhorses, Puzzles, Dogs) and exactly how to use the workbook
  • πŸ“ Data Entry Tab β€” Pre-formatted entry sheet for up to 25 flavors with auto-calculating contribution margin, revenue, and gross profit
  • πŸ“Š Analysis Engine β€” Automatically scores every flavor on popularity vs. margin, assigns its category, and ranks performance
  • πŸ—ΊοΈ Matrix View β€” A dynamic 2x2 quadrant chart that populates your flavors into the correct box (Stars, Plowhorses, Puzzles, or Dogs) with category-specific action guidance
  • πŸ’‘ Action Plan Tab β€” 24 specific, prioritized tactics covering all four categories (price increases, recipe re-engineering, board placement, seasonal rotation, etc.) with editable owner/deadline/status fields
  • πŸ“… Trend Tracker β€” Log monthly results to see if your Star % is climbing and Dog % is dropping over time
  • πŸ’° Pricing Toolkit β€” Target margin calculator + price sensitivity table to test "what if" scenarios before committing to a price change

Who This Is For

  • βœ… Artisan ice cream and gelato scoop shops
  • βœ… Frozen dessert cafΓ©s, frozen yogurt shops, and dessert bars
  • βœ… Multi-location ice cream operators tracking flavor performance across stores
  • βœ… Specialty CPG ice cream brands with retail-facing menus or tasting rooms
  • βœ… New scoop shop owners building their first menu from scratch

Why This Workbook Beats Generic Templates

Generic restaurant menu engineering spreadsheets exist β€” but they don't account for how scoop shops actually work. This workbook is built around ice cream economics: per-scoop pricing, ingredient-driven COGS, seasonal flavor rotation, and the reality that 4-5 flavors typically drive most of the revenue while a long tail eats up freezer space.

Sample data, instructions, and action recommendations are all written in scoop shop language, by someone who understands the difference between a hero flavor and one you're keeping around because you "always have."

Learn a little about Secret Creamery

We are Vegas Ice Cream

Vegas is home to so many. Each of us has a story, and our story is told through ice cream. From the locally sourced Nevada milk, to supporting local bakeries, printing companies, and more, Secret Creamery embodies what it means to be Vegas Born.

We bring that all to life with unique flavors, small-batch artisan quality, and a dedication to making the best ice cream we can.

High Quality Ingredients

Our committment to quality runs deep and is part of what we founded the company on.

We use only the highest quality ingredients, including our fruit flavors. We use a pasteurized fruit puree, not just a "flavoring." Our cheese flavors use imported cheeses, like our soft goat chevre for our Blueberry Goat Cheese flavor.

Taking Ice Cream Home

One of the hallmarks of our ice cream is not adding in additional stablizers, but that does pose a SLIGHT problem. Our ice cream tends to melt quickly.

We do ask if you want to enjoy our ice cream in the comfort of your own home, please bring insulated containers with ice bricks. We do some times have ice bricks we provide at no charge, but those are on a limited basis.

Small batches, everytime

Theres two main ways to make ice cream, either in a batch freezer, or a continuious line freezer.

While we love to nerd out about ice cream science, we use the batch freezing method. It allows us to have much better granular control over the content of the ice cream, and is generally regarded as the gold standard in ice cream manufacturing.
